Cohort charts finance will actually defend in a board meeting

Practical choices for SaaS cohort visualization so finance and growth can defend retention numbers in the same board pack.

Growth teams favour heatmaps; controllers favour tables with explicit cohort start months and currency. Both can live in one pack if the heatmap is a preview and the table is the audit trail.

Decide early whether cohorts are by first paid invoice or by contract start. Freemium credits that convert mid-month confuse both. Document the rule above the chart—literally in the margin of the PDF—so a new board member does not invent a third interpretation.

When we design cohort views for Thai and regional SaaS clients, we also separate FX effects from retention. A Bangkok entity billing in USD can look “churny” when the baht moves. Finance will reject a retention story that ignores that split; growth will reject one that buries product truth under FX. Show both series and label the difference.
